Shannon had just inherited a new leadership team following a merger. I found this out as we passed each other in the office. She asked - "What should I do to set the team up for success?"
Shannon was rushing to her next meeting. I asked her to write down three questions:
- What is the desired Outcome?
- What Behaviours will help you achieve it?
- What System is needed?
Side note: I have a habit of responding to questions with questions. You might call this a coaching habit. 😂
Later that week, Shannon had answered the first two questions.
This time we had more time and a few insights emerged. Instead of outcomes she'd written down the activities the team needed to do. A very common trap. We watched this video together. I could see the lightbulb moment.
We then moved onto behaviours. Shannon had written statements like trust and collaboration. We both agreed that these were unclear. Together we used the Tiny Habits framework to define behaviours.
Finally Shannon asked "What is the system? We hadn't planned to build a tech solution for this?" A common misunderstanding. The system is the environment, process, policies and procedures in which you operate. You might call this the context. We also watched this video about planning a children's party. Again, more lightbulbs.
It's surprising how these three simple, hard to answer questions can lead to real breakthroughs.
